Creating a new life and career after 25 years in the military can be both exhilarating and daunting – and is not always a straight path. Like many, Lieutenant Colonel (Ret.) Lorine Grosso transitioned from the U.S. Air Force to a government contracting job, but that wasn’t the right fit.

“I was at a crossroads and knew I wanted to try something new,” recalled Grosso. “I was sitting in my living room with the light shining on me and spa music playing, trying to envision the environment I wanted to work in – what I was drawing on paper looked like a spa. It just snowballed from there.”

By the end of 2022, Grosso had joined forces with fellow veteran Jay Styles, a retired Chief Master Sergeant, to open a Hand & Stone Massage and Facial Spa franchise in Colorado Springs, Colorado, where, as veterans, they continue to serve their military community. Grosso’s journey – marked by commitment, passion, and drive – shows where military discipline and personal well-being meet.

A Commitment to Country

Grosso’s story begins in Upstate New York, where her life took a surprising turn. Graduating high school early at 17-years-old, Grosso pursued college but realized she needed more direction. Following in her family’s footsteps of military service, she enlisted in the U.S. Air Force at age 18. Her career began in intelligence, a field that would ultimately shape her professional and personal morals.

She was scheduled to leave the Air Force after six years of service on September 26, 2001. However, the tragic events of 9/11 changed her plans entirely.

“9/11 was tearing at my heart, so I re-enlisted. I went home for my welcome home party to tell them I wasn’t coming home,” said Grosso.

Instead, she finished college, went to Officer Training School, and extended her military career for 16 more years.

Throughout her tenure, Grosso experienced a variety of assignments – from working with fighter squadrons and special operations to contributing to the development of the Space Force. Her leadership roles, including eventually teaching at Officer Training School, honed her skills in managing and supporting others.

One thing Grosso did to prioritize self-care was become a member of Hand & Stone Massage and Facial Spa. She loved the products, the environment, and the affordability. But she did have to travel 45 minutes each way to get to the closest spa – and she wasn’t the only person she knew making that trip.

After the epiphany in her living room, Grosso made a call to Hand & Stone knowing there was a demand for a local spa offering the same quality of service she received from them.

After two years of collaboration and mutual trust working on the same mission, Grosso and Styles decided to approach the franchise ownership opportunity as partners. The more they learned about Hand & Stone’s values and ethics, the more convinced they were it was the right choice. The franchise’s commitment to professional practices, high-quality products, and a calming environment were much like Grosso’s own morals. The brand’s focus on providing a safe, comfortable experience was also a significant factor for her. The attention button in every room – a feature that allows clients or service providers to pause their service if needed – showed Hand & Stone’s dedication to creating a safe environment, something Grosso found essential.

The location they chose for the franchise was strategically located near several military bases and healthcare facilities, making it accessible to military personnel, first responders, and other essential community members. As such, Grosso and Styles made the decision to offer special discounts to the local military, first responders, medical professionals, and educators, extending benefits to their families as well. The spa’s proximity to military bases, and their special discounts, allowed Grosso to continue her dedication to serving those who have served, providing them with affordable self-care options and recognizing them for their service.

Transitioning from the military to franchise ownership, Grosso found that her military skills also applied to her new role. The commitment, discipline, and high standards she had in the Air Force have guided her approach to business ownership. Leading with authenticity and a focus on team well-being, Grosso has created a supportive environment at her spa.

The brand’s structured process, from site selection to ongoing support, was similar to the organized, team-oriented environment Grosso was used to in the military. This support made sure she had a smooth start and ongoing guidance, allowing her to focus on building a successful business.

While the transition from the military to the spa industry might seem uncommon, it has been a natural move in many ways.

“The principles of taking care of the team and executing a mission are similar in both industries,” she explains.

Her leadership style of empathy and dedication has created a positive, client-centered atmosphere at her Hand & Stone spa.

Toya Evans and her daughters, Chanel Grant and Lauren Williamson, are some of Hand & Stone’s most impactful franchisees and are on the road to building a multi-generational legacy of business ownership centered on supporting healthy lifestyles. When they first set out on their franchising endeavors, the three women came together with a common commitment to collaboration, mutual respect, and shared values. With Toya having grown up in Prince George’s County, Maryland, the family knew their mission was to enrich underserved communities and bring brands to those areas that prioritize health and wellbeing. Throughout the nearly 10 years since they opened their first franchise business, they have remained steadfast in holding themselves to that commitment.

After opening their first franchise in 2015, which was a quick service restaurant serving healthy smoothies, sandwiches and other quick bites, the trio decided they wanted to expand their portfolio further into the health and wellness space. As we’re becoming more convenient and providing members with more reasons to visit, these innovations paired with our membership model are creating more revenue streams for our current and future franchise owners.

Durham: Digital marketing and technology are pivotal in our franchise development and marketing strategies. Durham: With a proven brand track record of over 600 spas in the U.S. and Canada for nearly 20 years, our brand is trusted for delivering great results through massage and facial services. The balance of both franchise development and consumer marketing presents unique challenges, such as ensuring brand consistency while customizing local marketing efforts. However, it also offers opportunities to create cohesive strategies that drive both franchise growth and brand awareness. By aligning our development and marketing goals across our existing markets, we can support our franchisees more effectively and foster a unified brand presence.

How do you bridge the gap between franchise development and marketing?

Durham: With nearly 1,300 available trade areas, there is plenty of room for franchise ownership, and we bridge the franchise owner and consumer marketing gap by fostering close collaboration between our development and marketing teams. We meet bi-weekly to ensure that both teams are aligned on goals and initiatives. This integrated approach helps us create marketing campaigns that not only attract new franchisees but also support existing ones.

How do you leverage Hand & Stone’s marketing efforts to attract new franchisees, while maintaining consistency with the existing brand identity?

Durham: Our marketing efforts are designed to highlight the value proposition of the Hand & Stone brand while clearly setting expectations on what’s required as a franchise owner. We use targeted campaigns to showcase success stories and the benefits of joining our franchise owner community. By maintaining a consistent brand message across all platforms, we ensure that new franchisees understand and align with our brand identity from the outset. It’s also important to note that most of our franchise owners were members or clients before they pursued their dream of spa ownership.

Building strong relationships with franchisees is crucial. How do your marketing efforts contribute to fostering such relationships, and what role does franchisee satisfaction play in growth?

Durham: Our marketing efforts are focused on creating a sense of community and support among our franchisees. Hand & Stone has 280 franchise owners and nearly 40% own and operate multiple spas. We highlight our successful franchise owners which helps them stand apart as they recruit talent for their spas. Franchisee satisfaction and transparency with existing owners are key drivers of growth, as happy and profitable franchisees are more likely to re-invest in the brand and also promote the brand as an advocate for future growth.

How do you ensure that your marketing strategies provide franchisees with the tools they need for growth?

Durham: We ensure our marketing strategies are franchisee-centric by offering tailored spa-specific marketing plans, ongoing support, and access to leading MarTech tools to drive marketing ROI. Our in-house agency is a strategic advantage because we directly manage spend and gather feedback from our franchise owners to refine our strategies and ensure they meet their needs. This collaborative approach helps our franchisees grow their businesses effectively.

How do you measure and track the effectiveness your marketing plans and the execution of the plans?

TREVOSE, PA  — Hand & Stone Massage and Facial Spa, the nation’s leading luxury massage and facial spa franchise, announced today the brand’s significant achievements thus far in 2024. Building on a year of strong growth, the momentum has continued seamlessly, due in large part to strategic initiatives focused on enhancing franchise owner success and driving increased client memberships year-over-year, setting the stage for continued success and additional ownership opportunities.

“Year to date, Hand & Stone’s franchise system has accomplished remarkable results,” stated Jennifer Durham, Chief Development Officer at Hand & Stone. “We’re approaching 600,000 total members which marks significant growth over the prior year. While our memberships and spa counts grow, our revenue logically follows. Our membership model drives results for members while creating a growing revenue and profit stream for our franchise owners. These results underscore how our brand strategy continues to drive owner success and sustains our leadership in the health and wellness category.”

Hand & Stone also introduced a centralized compliance platform with Woven. This tool allows the compliance team and Franchise Operations Consultants to focus on assisting spa management in growing revenue while simultaneously growing spa memberships. To further this effort, the Training and Operations teams have led a nationwide training blitz, with every spa receiving personalized onsite front desk training to boost membership sales. Finally, the post-service client survey was enhanced to allow us measurement of the efficacy of front desk staff when presenting the details of our membership program.

In addition to revenue and member growth, one of the brand’s key strategic objectives for 2024 is enhancing spa profitability. In Q1 Hand & Stone initiated a benchmarking pilot in partnership with Profit Keeper to gain valuable insights into bottom-line performance, facilitating informed decision-making and operational optimization. Additionally, Hand & Stone launched a systemwide initiative to cross-functionally identify spend categories for efficiencies and cost savings. These initiatives reflect the brand’s dedication to maximizing profitability while upholding service excellence, establishing a strong financial footing for franchise owners and ensuring sustained growth for the brand.

Along with ongoing profitability improvements, Hand & Stone has also made improvements to reduce the cost associated with building a new spa. The brand engaged CBRE to support the team’s continuous value engineering efforts to improve franchise owners return on investment. In Q1 the brand made several design adaptations and welcomed new manufacturers that led to significant reduction on buildout costs by $10-$50 thousand per spa. Improving ROI leads to existing owner expansion and Hand & Stone is proud to report that 57% of the development pipeline is with existing franchise owners. Further, existing franchise owners are also leveraging spa resales for their expansion, growing their multi-unit ownership and creating efficiencies between spas. As existing franchisees grow, they demonstrate their confidence in the continued success of Hand & Stone.

Hand & Stone has also seen tangible results across their service offerings making significant improvement in available massage therapist hours compared to the previous year with a goal of 10% increase in hours for 2024. In a challenging labor environment, the strategic focus on expanding service offerings and increasing hours has not only created more appointment opportunities but has also benefited both existing members and new guests. Furthermore, the brand’s partnership with MPower has brought even more skilled service providers into Hand & Stone spas, creating more opportunity for aspiring massage therapists to create a viable career path in an in-demand industry.

In response to customer requests and the growing demand for advanced esthetics, Hand & Stone plans to launch a pilot of Dermaplaning services in 25 locations this July. This strategic move aligns with the popularity of treatments like Diamondglow, Dermalogica Nanoinfusion, and Cryo Toning Facials, which have seen significant traction in the first quarter as customers increasingly seek enhanced results in the treatment room. Additionally, the brand is witnessing sustained growth in body contouring services, now rebranded as NEVESKIN (formerly known as Cryoskin). Notably, a clinical study conducted by Artemis, the distributor of NEVESKIN, demonstrated significant circumference reduction in treated areas. On average, participants experienced a reduction of 1.9 inches from the abdomen and 2 inches from each thigh, alongside improvements in tightness, firmness, and tone. These findings demonstrate the brand’s focus on ensuring services drive meaningful results.

This data was taken from a study performed by the Cutest LTD CRO in which 100 participants received 5-10 treatments.
